以(yi)市場化(hua)(hua)理念結算(suan)薪酬,實(shi)(shi)現(xian)崗位貨幣化(hua)(hua)。對有量(liang)可計的班組崗位進行跟班寫(xie)實(shi)(shi),制定(ding)產(chan)(chan)品定(ding)額(e)標準,實(shi)(shi)行定(ding)價收購(gou)(gou),每名職工(gong)每日工(gong)作(zuo)量(liang)及(ji)工(gong)資(zi)一目了然,真(zhen)正實(shi)(shi)現(xian)班清班結。定(ding)價收購(gou)(gou)制度自5月份試行以(yi)來,調動(dong)了員工(gong)工(gong)作(zuo)主動(dong)性和積極性,生(sheng)產(chan)(chan)一車(che)(che)間作(zuo)業效(xiao)率(lv)(lv)整(zheng)體提高(gao)5.1%,生(sheng)產(chan)(chan)二車(che)(che)間作(zuo)業效(xiao)率(lv)(lv)提高(gao)13.4%。針對生(sheng)產(chan)(chan)車(che)(che)間錨桿自動(dong)線、錨盤(pan)自動(dong)線、托輥自動(dong)線生(sheng)產(chan)(chan)效(xiao)率(lv)(lv)未達到額(e)定(ding)效(xiao)率(lv)(lv)問題進行班組寫(xie)實(shi)(shi),收集定(ding)額(e)優化(hua)(hua)調整(zheng)數據(ju),為持續合(he)理化(hua)(hua)修訂定(ding)額(e)奠定(ding)基礎。
定崗+定責,崗位承包實現降本提效
以車間主任為試點,推行(xing)“基薪+績效”模(mo)式,在履行(xing)管(guan)理職責的同(tong)時,直接(jie)參與(yu)生(sheng)產一(yi)線工(gong)(gong)(gong)作(zuo),多勞(lao)多得,崗位創效提升5%。同(tong)時,針對(dui)(dui)維修(xiu)設備種類繁(fan)雜、維修(xiu)工(gong)(gong)(gong)期長、勞(lao)動(dong)(dong)定(ding)額制(zhi)定(ding)較(jiao)(jiao)難的現狀,對(dui)(dui)采煤機(ji)、渣(zha)漿(jiang)泵、無頂梁支架維修(xiu)等差異(yi)性較(jiao)(jiao)大(da)且維修(xiu)工(gong)(gong)(gong)期較(jiao)(jiao)長的項目,執行(xing)工(gong)(gong)(gong)前定(ding)價機(ji)制(zhi),實行(xing)崗位承包管(guan)理,對(dui)(dui)維修(xiu)全過程量化(hua)打分并記(ji)錄,形成(cheng)維修(xiu)勞(lao)動(dong)(dong)定(ding)額,切(qie)實提高勞(lao)動(dong)(dong)效率。(姜萬(wan)騰)
