結(jie)合(he)物管(guan)(guan)科無職級化管(guan)(guan)理(li)要求,對(dui)科室(shi)進(jin)(jin)行(xing)(xing)(xing)定編定員,實行(xing)(xing)(xing)“團(tuan)(tuan)隊(dui)工資(zi)包”結(jie)算,將材(cai)料(liao)供應、材(cai)料(liao)成(cheng)(cheng)本、成(cheng)(cheng)品質量、存貨占用、倉(cang)儲管(guan)(guan)理(li)等要素納入考核(he)范圍,明確(que)月度任(ren)務目標和考核(he)標準,結(jie)合(he)現場跟班寫(xie)實,制定所有產品的(de)材(cai)料(liao)定額,將材(cai)料(liao)費納入綜(zong)合(he)單價(jia)進(jin)(jin)行(xing)(xing)(xing)市場化結(jie)算,對(dui)物資(zi)全流程(cheng)管(guan)(guan)理(li)進(jin)(jin)行(xing)(xing)(xing)重新(xin)梳理(li),形成(cheng)(cheng)管(guan)(guan)理(li)辦法,物管(guan)(guan)科團(tuan)(tuan)隊(dui)以業績掙(zheng)工資(zi),薪酬(chou)環比上(shang)下波動18%。
定額+定標,全面推進班清班結
以(yi)市(shi)場化理(li)(li)念結(jie)(jie)算(suan)薪酬,實(shi)(shi)(shi)(shi)現崗位貨幣化。對有量可計的班組崗位進(jin)行(xing)(xing)跟(gen)班寫(xie)實(shi)(shi)(shi)(shi),制定(ding)產(chan)品定(ding)額標準(zhun),實(shi)(shi)(shi)(shi)行(xing)(xing)定(ding)價(jia)收購(gou),每名(ming)職工每日工作(zuo)量及工資一目(mu)了然,真(zhen)正實(shi)(shi)(shi)(shi)現班清班結(jie)(jie)。定(ding)價(jia)收購(gou)制度自5月份試行(xing)(xing)以(yi)來,調(diao)動(dong)了員工工作(zuo)主動(dong)性和(he)積(ji)極(ji)性,生(sheng)產(chan)一車間(jian)作(zuo)業效率(lv)整體(ti)提高(gao)5.1%,生(sheng)產(chan)二車間(jian)作(zuo)業效率(lv)提高(gao)13.4%。針對生(sheng)產(chan)車間(jian)錨桿自動(dong)線(xian)、錨盤自動(dong)線(xian)、托輥自動(dong)線(xian)生(sheng)產(chan)效率(lv)未達(da)到(dao)額定(ding)效率(lv)問題進(jin)行(xing)(xing)班組寫(xie)實(shi)(shi)(shi)(shi),收集定(ding)額優(you)化調(diao)整數據,為(wei)持續合理(li)(li)化修訂定(ding)額奠定(ding)基礎。
定崗+定責,崗位承包實現降本提效
以車間(jian)主任為試點,推(tui)行(xing)“基薪+績(ji)效”模式,在履行(xing)管(guan)理職責的同時,直接參與生產一線工作,多勞(lao)多得,崗位(wei)創效提(ti)升5%。同時,針(zhen)對維(wei)修設備種類繁雜、維(wei)修工期(qi)長、勞(lao)動定額制(zhi)定較難的現(xian)狀,對采(cai)煤機(ji)、渣漿泵(beng)、無頂梁(liang)支架維(wei)修等差異(yi)性(xing)較大(da)且維(wei)修工期(qi)較長的項目,執行(xing)工前定價(jia)機(ji)制(zhi),實行(xing)崗位(wei)承包管(guan)理,對維(wei)修全(quan)過程量化(hua)打分并記錄,形成維(wei)修勞(lao)動定額,切(qie)實提(ti)高勞(lao)動效率。(姜萬騰)
